What budget vs actual tells you

A budget is a promise you make to yourself in January. Actuals are what the year delivers, one closed month at a time. Budget vs actual is the habit of putting the two side by side so you can see where the plan still holds and where reality has moved on. Without it, a budget is a document that was right once.

The report answers three practical questions. Are we spending more than we agreed? Is revenue arriving as planned? And if not, is the gap timing, which fixes itself next month, or a trend, which changes the rest of the year? The third question is the one that matters, and it is the one a plain spreadsheet cannot answer for you.

Budget vs actual looks backward at closed months. When you want to compare your rolling forecast with what happened, read our guide to forecast vs actual variance analysis. The two reports work as a pair: one checks the plan you approved, the other checks how good your latest view of the future was.

Operating result $70,500 $57,250 -$13,250 -18.8% Two lines explain 80% of the gap

Step one, find the material lines

With a 5,000 dollar and 10 percent threshold only paid marketing qualifies outright. Revenue is large in dollars but small in percent, so it gets a short look rather than a meeting.

Step two, split timing from trend

The revenue gap is two signed contracts that landed three days after month end, so October will absorb it. The marketing overspend comes from campaigns that kept running, which is a trend and will repeat.

Step three, decide and reforecast

The team either caps campaigns at the agreed monthly limit or approves a higher budget and updates the forecast. Either way, the decision is written down and the forecast moves with it.

How Budgeter automates budget vs actual

Budgeter does the arithmetic and the chasing, so your monthly review starts with decisions instead of reconciliation.

  1. 01

    Connect your books

Link QuickBooks Online or Xero with read-only access so actuals arrive by account and month without copy and paste.

  2. 02

    Map accounts to the budget

Budgeter matches each ledger account to a budget line and department, and you confirm the few it cannot place.

  3. 03

    Calculate the variance

For every line it subtracts budget from actual, divides by budget and marks each result as favorable or unfavorable.

  4. 04

    Explain and act

The AI CFO explains the largest variances in plain English and department owners get an alert when spend passes 80 and 100 percent.

Actuals sync from your accounting system on a schedule, so the report is never a copy from last Tuesday. Each account sits on a budget line and a department, which means the marketing lead sees marketing, not the whole ledger, and the CEO sees the roll up.

Alerts arrive before month end, not after it. On the Growth plan you set a spend limit per department and vendor, and the owner gets an email at 80 and 100 percent. On every plan the monthly overspend alert lands right after the sync that shows it.

Explanations come with the numbers. Ask the AI CFO why travel is 30 percent under plan and it looks at the transactions behind the line and answers in a sentence you can paste into the board update. Each answer shows the figures it used, so you can check it in seconds.

The review closes the loop. Once you accept a variance as a trend, Budgeter carries it into your budgeting and forecasting model, so the next forecast already includes what you learned this month.

Most teams start in a spreadsheet. It works until the company has more than a handful of cost centers or the person who built it goes on holiday.

Accounting software is the source of truth for what happened, and Budgeter reads from it rather than replacing it. Dedicated FP&A suites cover the same ground as Budgeter, but tools such as Jirav list business plans at 10,000 to 15,000 dollars a year, and others only quote after a demo call. Budgeter shows every price on the pricing page and you can start the same day.

Common budget vs actual mistakes

These are the patterns that turn a useful monthly review into a ritual nobody reads.

  • Comparing a monthly actual with one twelfth of the annual budget Seasonal businesses then look wildly off in every month. Phase the budget by month, the way Budgeter builds it from your history.
  • Treating every variance as a problem Without a materiality threshold the meeting drowns in small lines. Agree the threshold once and let the report filter.
  • Ignoring favorable variances Underspend can be a delayed hire or a stalled project. It deserves the same question as overspend.
  • Never updating the forecast If a variance is a trend, the rest of the year should reflect it. Otherwise the cash forecast quietly drifts from reality.
  • Reviewing too late By the time a quarter is closed, three months of overspend are already spent. Monthly reviews and in month alerts keep it small.

Questions about budget vs actual

Budget vs actual reports are included in every plan, from Small Business to Enterprise.

What is budget vs actual?

Budget vs actual is a comparison of the amounts you planned in your budget with the amounts recorded in your books for the same period. The difference is the variance, shown in dollars and as a percentage of the budget.

What is the formula for budget variance?

Variance equals actual minus budget. Variance percent equals that difference divided by the budget, times 100. For revenue a positive variance is favorable, for costs a positive variance means you spent more than planned and is unfavorable.

How often should a company review budget vs actual?

Monthly, right after the books are closed, is the common rhythm. Fast growing companies also watch large cost lines weekly. Budgeter refreshes actuals on every sync, so the report is current whenever you open it.

Which variances deserve attention?

Set a threshold that combines size and share, for example any line above 5,000 dollars and 10 percent. Small swings on small lines are noise. Budgeter ranks variances by dollar impact so the review starts with what matters.

Can I run budget vs actual from Xero or QuickBooks alone?

Both have basic budget reports, but they stop at the numbers. They do not split variance by department owner, explain the cause, send alerts before month end or roll the result into a new forecast. That is the gap Budgeter fills.
